Challenge

A service business received customer inquiries and orders by email. Staff tracked quote requests, project assignments and completed work by searching email threads. The billing team also had to find the right conversation to see what was ready to invoice. With no shared view of each order's stage, people spent time sorting through messages to answer basic questions about status and responsibility.

Replacing email altogether would have forced the team to change familiar habits. The better fit was a portal that works with the existing email workflow: staff move an incoming order message into a designated folder, and the system monitors that folder and connects the conversation to an order.

What we built

We built a lightweight order-management portal connected to monitored email folders. When a team member moves an order email into a designated folder, the system creates an order and pulls in the original message and follow-up replies. Each conversation stays linked to the order, so staff can open the record and see the email history in one place.

Orders move through five stages: New, Quoted, In Progress, Complete and Billed. The dashboard shows current status, and staff can assign a teammate, add internal notes and move an order to the next stage. Billing staff can identify completed work ready to invoice and track whether the order has been billed and paid.

How we worked

We kept the team's email client in the workflow rather than asking people to start every conversation in a new system. Folder monitoring provides the handoff into the portal. Replies are pulled in with the original message, and the order record makes its stage and assigned teammate visible to the people who need to act on it.

We structured the stages around the work people already perform. An incoming order starts as New, moves to Quoted when pricing is ready, and becomes In Progress when the team takes it on. Complete marks finished work for billing, and Billed records the invoice stage. Internal notes keep additional order context with the record, while the linked email history remains available for customer conversations.

An order's linked messages and replies keep customer context available as teammates change, while the status stages show the next internal action. Assignment, notes and payment status are available without leaving the order record. This supports a consistent handoff from intake to billing.

Result

The team can work from email folders, track each order in the portal and keep replies attached to the right record. Project staff can see stage and assignment, and billing staff can find completed work without hunting through email threads. The order history, internal notes and payment status stay together from the first message through Billed.
